Does a boat dealer need a BDC? In-house, outsourced and AI sales desk compared (2026)

By Keelson Intelligence · Updated · 10 min read

Most boat dealers do not need a full business development center, but they do need every lead answered in minutes and followed up for months, which a salesperson out on a sea trial cannot do. An AI sales desk such as Keelson covers text and email at every hour from $795 a month, while phone calls, trade appraisals and financing still need a person, so a hybrid of AI desk plus one trained phone person suits most single-rooftop stores. The phone gap is real: Pied Piper's 2025 study found pontoon dealers set an appointment on only 19% of sales calls, against 92% in automotive.

What a BDC does, and why boat dealers rarely have one

A BDC answers leads, sets appointments and follows up so salespeople can sell. In automotive, the business development center is a standard department: a team that works internet leads and inbound calls, books test drives and chases no-shows. Marine never built the same habit. Most boat dealerships run one to ten salespeople who answer their own leads between walk-ins, deliveries and sea trials, and the marine trade's own attempt at shared infrastructure, MRAA's 2020 Virtual Business Development Center with Customer Service Intelligence, focused on post-sale calls, texts and emails rather than new-lead response.

The gap shows up when you search for help. When we asked Google's AI Mode "do I need a BDC at my boat dealership or can AI handle lead follow up" on 27 October 2026, it recommended a hybrid model and every source it cited was automotive. This guide answers the question for a boat dealer, using marine seasonality and sea-trial logistics rather than car-store assumptions.

In-house BDC rep vs outsourced BDC vs AI sales desk: cost and capability

Each option buys different hours, channels and skills, so compare capability before price. An in-house rep knows your boats and can talk on the phone. An outsourced BDC firm sells extended hours and trained callers. An AI sales desk answers texts and emails in seconds at any hour but does not take calls. The table sets them side by side.

Of the outsourced firms, the Pinnacle guide to outsourced BDC companies lists eliteBDC as serving automotive, RV, motorsports and marine dealers and claiming over 400 clients, while Virtual BDC markets to independent, powersports and RV dealers. Firms such as Strolid are automotive-only. Their strength is people on the phone; ask any of them how their callers learn hull types, engine packages and sea-trial rules before you sign. The appointment-setting gap: pontoon dealers versus powersports and automotive

Pontoon dealers set appointments on far fewer sales calls than powersports or automotive stores. Pied Piper PSI's 2025 Telephone Lead Effectiveness study, reported by Powersports Business on 22 October 2025, placed 849 mystery-shopper calls to dealers of the 17 largest pontoon brands in North America.

Powersports dealers77%4%
Automotive dealers92%2%

Two lessons follow. First, automotive's appointment rate reflects years of BDC scripts and training, which is the habit a boat dealer is really buying when it considers a BDC. Second, this is a phone study, and an AI text and email desk does not answer the phone. If your calls are where appointments die, phone training or a person on the phones fixes that; an AI desk fixes the web leads, the after-hours leads and the follow-up that nobody gets to. Our lead response statistics page collects the web-lead benchmarks.

Seasonal staffing: why a fixed BDC headcount fits marine badly

Boat sales swing hard by season, so fixed BDC headcount is overstaffed half the year. NMMA's 2024 data, as summarized here, put the sales peak in late spring and early summer and December at about 3% of the year's sales. Trade coverage from around 2013 described the selling season as February through May, with March alone at an estimated 11.4% to 12.6% of annual retail, and cold springs pushing sales into summer.

  • January to March: boat-show leads arrive in batches of dozens or hundreds, all wanting a reply the same week.
  • March to June: web leads, walk-ins and sea trials peak together, and salespeople are on the water when leads come in.
  • July to September: steady used-boat and end-of-model-year traffic; follow-up on spring leads that went quiet.
  • October to December: low volume in northern markets, year-round selling in Florida and the Gulf, and the start of show preparation.

A BDC rep hired for March is a fixed cost in December. An AI desk's cost does not change with the weather, and Keelson's annual plans include a reduced winter rate for northern dealers from November through February. Volume limits are worth checking against your peak month: the Starter plan covers up to 100 leads a month and Dealer up to 400.

Why sea trials are harder to book than automotive test drives

A sea trial needs a launched boat, fuel, a weather window and a salesperson on the water. An automotive BDC can book a test drive into any open slot because the car is on the lot and the drive takes minutes. A sea trial depends on whether the boat is in the water or on a rack, whether wind and sea state allow it, which ramp or slip it runs from, and whether the buyer's partner can come. For used boats and brokerage, it often sits alongside a survey and haul-out.

  • Booking a sea trial means asking about decision-makers, preferred days and how the buyer will judge the boat, not only offering a time.
  • Weather holds and rescheduling are normal, so confirmations and reminders matter more than in a showroom.
  • The salesperson running the sea trial is away from the phone and the inbox for the duration, which is exactly when new leads go unanswered.

That last point is the strongest argument for some kind of desk at a boat dealership: the people who sell are physically unavailable during the hours they are selling. Keelson books sea trials, showroom visits and video walkthroughs into Google Calendar or Outlook and keeps answering new leads while the salesperson is out. Our sea trial scheduling guide covers the booking detail.

Decision guide: which setup fits your dealership size

Pick the setup by lead volume, phone traffic and how many hours your team is off the floor. These are starting points, not rules; check them against your own numbers in the lead response ROI calculator.

What an AI sales desk cannot do, and why a hybrid is often right

An AI desk cannot take phone calls, appraise trades or quote financing, so plan a human handoff. Keelson does not make voice calls, value boats, appraise trade-ins or write listings. Financing terms, trade values and anything off-script go to a named salesperson with the conversation so far, and the salesperson can take over from a phone at any point.

The handoff is where hybrids fail. Pied Piper's 2026 Internet Lead Effectiveness study of 3,290 car dealerships, reported by Auto Remarketing on 23 February 2026, found that inquiries needing a human scored 9 points lower and were twice as likely to get no personal response, and it named AI-to-staff handoff failures as a risk. Whatever you choose, decide who owns a handed-off lead, how fast they must act, and who checks.

Texting leads also brings consent, opt-out and quiet-hour rules, covered in our TCPA and 10DLC guide. Plan detail and setup terms are on the pricing page.

Frequently asked questions

Do I need a BDC at my boat dealership, or can AI handle lead follow-up?

Most boat dealers can let an AI desk handle web-lead response and follow-up, and keep people for phone calls, trade appraisals and financing. A full BDC makes sense when phone volume is high all year. For a typical single rooftop, a hybrid works best: Keelson answers texts and emails within 60 seconds and follows up for 90 days, while one trained person handles calls and sets appointments.

How much does a BDC cost compared with an AI sales desk?

An in-house BDC rep costs wages, commission, benefits and manager time at your local rate, and covers about 40 of the 168 hours in a week. Outsourced BDC firms quote privately; eliteBDC and Virtual BDC show no prices on the pages we reviewed in October 2026. Keelson starts at $795 a month for one rooftop on an annual plan, $1,495 on Dealer, with no per-lead or per-appointment fees.

Who offers a 24/7 virtual BDC for boat dealers?

Few outsourced BDC firms work in marine. eliteBDC lists marine among automotive, RV and motorsports dealers, and Virtual BDC targets independent, powersports and RV dealers. Most others, such as Strolid, are automotive-only. If you want round-the-clock coverage of text and email rather than phones, an AI sales desk like Keelson replies to every lead within 60 seconds at any hour, in your dealership's name and from your own number.

AI BDC or hiring a BDC rep: which suits a seasonal boat dealership?

For a northern, seasonal store, an AI desk usually fits better because its cost does not rise and fall with headcount. NMMA's 2024 data put December at about 3% of annual sales, so a rep hired for spring is idle in winter. Keelson's annual plans include a reduced winter rate for northern dealers from November through February, and month-to-month billing is available at 10% more.

Can an AI really book a sea trial, or will it waste my salesperson's time?

It can, if it qualifies first. Keelson asks about budget, timeline, trade-in, financing need, experience, intended use and home water before offering times, then books into the salesperson's Google Calendar or Outlook with confirmations, reminders and rescheduling. Buyers who are not ready get follow-up instead of a slot. The salesperson sees the full conversation before the sea trial and can take over at any point.

Can I cancel an AI sales desk in the off season?

On Keelson, month-to-month plans carry no annual term and cost 10% more than annual billing. Annual plans carry a 90-day opt-out in the first term, and northern dealers on annual plans get a reduced winter rate from November through February rather than cancelling and re-onboarding in spring. Setup is $1,500, waived on annual prepay, and there are no per-lead fees.
